MSP Backlog Harmony: Definition & Formula

Backlog harmony describes the balance between incoming approved project work, remaining billable backlog and the team’s delivery capacity. It is an operating relationship rather than a single universally applicable percentage. Illustrative example: starting with 340 hours, adding 90 approved hours and delivering 85 leaves 345 hours before scope adjustments. Stable coverage can still hide a skill bottleneck or a missed client deadline.

Target interpretation

Context matters

Set the target against your service scope and company plan.

Formula

Weekly backlog change = newly approved billable hours − delivered billable hours ± scope adjustments

Why it matters

Too little ready work leaves project capacity idle; too much can lengthen lead times and strain client commitments.

Sales, client strategy, design and delivery all influence this balance.

Common mistakes

Interpreting more backlog as automatically better.

Counting unapproved opportunities as committed work.

Publishing a fixed weeks-of-backlog target without considering project mix and lead times.

What moves the number

Review incoming work and weekly delivery together.

Set a coverage range against promised lead times, role capacity and client dependencies.

Escalate bottlenecks while the team still has time to change the schedule.
